Real cases don't always move forward cleanly — some genuinely need to go backward a stage. The system has to allow a recorded step-back without treating it as a data error, or staff will route around the tool the first time a case doesn't fit the happy path.

A stage model that's too rigid gets worked around, and one that's too loose tells you nothing.

A dashboard built from end-of-day updates is a dashboard that's always twelve hours stale. The system has to make updating stage fast enough that it happens in the moment, or the 'where's the bottleneck' promise quietly fails.

This only produces a trustworthy manager dashboard if staff actually update stage as they work, not in a batch at day's end.
